One central standard · Set store by store, then one standard
Challenge
A 400+ store grocery network making space and assortment decisions store by store, with no central governance or technology backbone.
Results
- Stores
- 400+
- SKU base
- Fully dimensioned
- Planogram compliance
- Chain-wide
What I did
- Established the retailer's first centralised space planning function, SOPs, planogram governance, approval workflows and dedicated macro and micro space specialist teams.
- Segmented the estate by store mission and format, then built assortment clusters and defined category roles, sales velocity and margin contribution for each cluster.
- Led end-to-end deployment of Quant Retail and Cubiscan: dimensioned the full SKU base, reset macro category space and built store-level micro planograms with full SKU and planogram compliance chain-wide.
